Overcoming the Insanity of Staffing Your Small and Mid-Sized CPA Firm

Many CPA firm leaders continue to identify talent as their biggest challenge. The concern is real, but repeatedly pursuing the same staffing strategy and expecting a different outcome is the very definition of insanity.


The traditional formula — hire accountants, develop accountants, and hope enough become partners — still matters, but it is no longer enough. Small and mid-sized firms, especially those with 15-75 team members, need to rethink which roles truly require a traditional accounting background and which can be handled, often better, by people with different training and experience.


This is not about replacing CPAs. It is about surrounding them with the right people so their time is spent where it creates the most value.


Consider these nontraditional roles as part of the client service model.


1) Data analysts – Helpful for projections, workpaper preparation, report writing, attest and of course special projects.


2) Financial analysts – Valuable for trend analysis, industry comparative, due diligence, forensics, valuations, projections and research.


3) Technology and process professionals – Useful for tax return preparation support, workflow management, automation, software implementation, and process improvements.


4) Project managers – Important for creating accountability, establishing priorities, managing deadlines, and improving communication among producers and clients.


5) Sales and business development professionals – Allow the production team to concentrate on technical skills, client service, and relationship management while growth is supported by people trained to develop new business.


6) Customer service professionals – Personalize the intake process, improve communication, manage turnaround expectations, and work with project managers and service providers to keep clients informed.


7) Trainers – Help build stronger onboarding, teaching and development systems. Training requires specialized skills that are not always natural strengths within the accounting community.


Attracting and retaining these nontraditional players requires intentional marketing, compensation, and career paths. If these roles are expected to improve workflow, client service, growth, and accountability, they need clear value, responsibility, and opportunity.


Not every firm needs every role in-house. Outsourcing, fractional support, or shared resources may be the right starting point and, in some cases, the right long-term solution.


CPA firms have navigated radical changes in tax laws, financial reporting, technology, and client expectations. Now the time is right for radical change in staffing architecture – and for putting an end to the insanity.
